In practice it means the platforms deciding bids, budgets, audiences and creative combinations for you, using machine learning trained on what has converted before. Every major ad platform now works this way by default, so most businesses are already doing it whether they planned to or not.
It has replaced a lot of what agencies used to charge for and that is a good thing. Manual bid adjustments and keyword housekeeping are better done by machines. What has not been replaced is deciding what the campaign should be aiming at and noticing when it is confidently aiming at the wrong thing.
For bidding, budget allocation, audience modelling, creative variation and anomaly spotting. The useful question is not whether an agency uses AI, since everyone does, but whether they can tell you what the automation decided last month and why they let it.
Automated bidding and campaign types genuinely outperform manual management in most accounts with reasonable conversion volume. They perform worse in small accounts, long sales cycles and anywhere the conversion data is unreliable, because the system has too little to learn from.
There is no separate cost. Automation is built into the platforms at no extra charge, so what you pay is your media budget and your management fee. Anyone charging a premium purely for using AI is charging you for the default setting.
It can run them, and it will keep running them long after they stop making sense. Automation optimises towards whatever it was told to value, so if the conversion setup is wrong or the target is unrealistic it will pursue that with complete confidence. Someone needs to be checking.
Less than the marketing suggests. Traditional PPC has been steadily automated for years, so the split is really between campaigns where a human sets the boundaries and campaigns where nobody does. The second kind is cheaper to run and usually more expensive to own.
The platforms optimise towards the goal you give them, and they are not neutral about what that goal should be. Their incentive is your spend. An agency's job is to set the target, feed the system accurate data and check that the results are worth what they cost.
The same as any campaign, with one caveat. Automated bidding needs enough conversion volume to learn from, so budgets spread too thinly across too many campaigns leave every one of them in a permanent learning phase. Fewer, better funded campaigns usually beat many small ones.
Whatever your margins support, agreed before launch. It matters more with automation rather than less, because the system will chase whatever target it is given with great efficiency, including a wrong one. Setting the right number is the most consequential decision in the account.
